Buffer

Time set aside on purpose to protect a chain of work — pooled, visible, and shown as it is spent.

Every human endeavour generates variation. A buffer is where the variation lands instead of landing on the date. It is not padding hidden inside each piece of work; padding is spent silently and protects nothing, because nobody can see it go. A buffer is pooled, owned by the chain as a whole, and stands beyond the plan's own finish: the plan runs to its date with no slack, and the buffer sits between that date and the promise.

Two placements do most of the work. The project buffer stands at the end of the chain, between the plan's finish and the marker it protects. A feeding buffer stands where a side chain joins the main one, so that lateness in the side chain does not become lateness in the whole.

Spending it is not failure; it is what it is for. What matters is the gradient of awareness. Buffer consumed and recorded at the weekly gathering is a plan working. Buffer noticed a season late is a plan drifting. Buffer never named at all is no buffer — only a date that moved, and a body that has learned nothing from the moving (The Heartbeat, Honesty about time, The Record).

Three things are held apart. A buffer is measured per promise and per chain. Contingency is reserve of any kind — time, capacity, stock, knowledge, relationship — and a time buffer is only its narrowest case; a prototype and a kit of parts are contingency too (Kit of Parts, Prototype). And a window is neither, because it is set by reality rather than by us: a buffer can only ever be spent while the window is still open, which is why lateness on a critical chain is never only a scheduling matter (The 7 Year Window of Crisis and Opportunity).

The same discipline runs at every scale: a Cell buffers before each promise it serves, a larger body buffers the joins of what its parts publish, and the plan of the whole is the same practice over the longest chain. As promises kept rise as a share of promises made, buffers can honestly shrink (Kept as a share of made, The plan of the whole).
