New Wine Requires New Wineskins

What is still fermenting expands, and a hardened container bursts. Build the new thing in a new container; do not pour it into the old one and call that transformation.

Wine still working needs a skin that can stretch. An old skin has already taken its final shape, so the new wine splits it and both are lost. The image is old and everywhere, and the operational claim taken from it is blunt: an institution built for one way of operating does not become another by being asked. Replacement is honest; transformation is usually self-deception.

Four reasons hold it up. An institution encodes the operating system it was designed for — incentives, reporting lines, legal definitions, cultural defaults all built for the same shape; changing all of them is not transformation but rebuilding (The Old Operating System, Patterns And Containers). The people inside have been formed by the thing they are inside, and the institution usually moves them more than they move it (Ideological Capture, Institutional Idolatry). Effort spent reforming is effort not spent building, and captured bodies are efficient at absorbing reformist energy through consultations and committees that change nothing (Waste, Critical Path). And the new has to be designed from first principles, because a cooperative school is not a school with adjustments (Design To The Goal, Set-Based Design).

It scales. A person does not become new by being a better version of the old (The Three-Year Formation, Unlearning). A group does not become a Circle by adopting the name without the structure. A movement does not reform a civilisation; it builds alongside while the old completes its own ending (Hospicing the Old Systems).

Three qualifications keep it from becoming contempt. Not everything old is discarded — genuine wisdom, practice and infrastructure can be carried over, but always as transplant into a container fit to hold it (ReHarvesting the Great Traditions, Weaving vs. Starting New). Some old things can be wound down with dignity as the new takes their function — a school that closes when the next one is ready, and the people honoured (Disbanding, Welcoming The Stranger). And some will simply fall, and the work is not to prop them but to make the alternative so visibly good that the fall is unremarkable (Demonstrate before advocating).

The usable form is one question, asked whenever the hours are going into repair: am I pouring new wine into an old skin?
