The first season
Twelve weeks and a turning: how a group already on its own quest takes up the Operating System without stopping what it is doing.
Week one: read the book together; write The Intent, the Vision and the Field of Agreements; name the two hosts and the keeper. Week two: the pull planning session — four hours, everyone who will do the work in the room, the milestones on the wall, The activity table built backward, Critical Path computed, the constraint log begun. Week three: the first Heartbeat, the first commitments, the first lines of The Record. Weeks four to twelve: the Heartbeat every week, The look-ahead rolled, Kept as a share of made read aloud and watched. At the turning: count the season, tell the best story, re-pull the plan, choose the next Quest, and send the card to your home — or become one.
It is load-bearing because adoption is where most good systems die. The sequence is ordered so that each week's work is usable immediately and nothing is asked before it can be understood: identity before plan, plan before rhythm, rhythm before measurement. Nothing is paused to make room for it; the group keeps doing its work and changes only how it sees, plans, promises and learns.
The one number to watch is kept as a share of made, because it is the one that tells the truth early. Groups that hold the rhythm move from about half their plans done toward eight or nine in ten within a few seasons — not by promising less, but by clearing what would have made them late.
